Welcome to Pilot Purgatory

You know the feeling.

The AI pilot looked great. The demo was impressive. Leadership got excited. The vendor promised ROI. You launched the pilot.

And then... nothing happened. It didn't fail dramatically. It just kind of sat there. People used it occasionally. Numbers were okay but not great. Six months later, you're still "evaluating."

I call this "pilot purgatory". And almost every organization I've talked to is living in it with at least one AI project.

The problem isn't the technology. It's that the pilot was never set up to succeed. No clear success criteria before it launched. No defined failure threshold. No real owner accountable for the outcome. Just a pilot that became a permanent state of "maybe".

Getting out of pilot purgatory requires making a decision - either this works and we scale it, or it doesn't and we move on. But that requires having defined what "works" looks like before you started.

Most people skip that step. Don't be most people.
